How to tell your ad budget is being wasted: 7 signs

The most reliable sign is a single one: impressions, clicks and reach climb in the report, but you cannot connect a single dollar spent to a specific sale. The other six are variations of the same problem, and each takes about ten minutes to check without any account access.

1. The report contains no money metric

Reach, impressions, clicks and even cost per click say nothing about the business. They are intermediate numbers, convenient to report when sales are missing. A serious report has four figures: spend, leads, leads that became customers, and cost per customer.

2. Leads arrive, sales do not

Low cost per lead, a green report, and a sales team saying the people are wrong. This almost always means campaigns are optimised for a cheap lead rather than a buyer. The algorithm does exactly what it was told: it finds whoever gives up contact details most easily.

3. The ad account is not in your name

If the ad account, pixel and analytics belong to the contractor, you are renting your own history. When the relationship ends you lose access, the accumulated algorithm learning, the audiences and all historical data. The next person starts from zero even if they are better.

How to check

Open Business Manager and look at who owns the ad account and the pixel. You should be the owner and the contractor should have access. If it is the other way round, fix that before discussing results at all.

4. One person sold, another delivers

A senior sells, a junior runs the account. The signs: responses slow down, reports fill with boilerplate, and questions about a drop are answered with market conditions and seasonality.

5. Nothing is being tested

Open the last three months and count distinct creatives and distinct audiences. If the same set has been running for months, that is not stability: the auction fatigues, the audience habituates and cost per result climbs on its own.

6. You cannot say what you are paying for

If the question «what are we doing over the next two weeks and why» produces no concrete answer in plain language, there probably is no answer. An honest one sounds like a plan: here is the hypothesis, here is the budget to test it, here is the threshold at which we keep or kill it.

7. The ads work and the site does not

The most expensive and least obvious sign. Traffic is relevant, cost per click is fine, but the page does not sell: slow loading, a mismatch with the ad's promise, hidden pricing or a six-field form. The contractor will report that their part is done, and technically they will be right.

Between the advertising and the revenue sits a stretch that nobody in most businesses actually owns. That is usually where the budget disappears.

What to do if this sounds familiar

  1. Move ad accounts, pixel and analytics into your own ownership. That is step one in every scenario.
  2. Request a three-month report broken down by campaign and spend.
  3. Ask one question: what did a customer cost in each of those months. The answer either exists or it does not.
  4. Run an independent audit before replacing anyone, or you risk changing the person without changing the cause.

FAQ

Can I tell without access to the ad account?

Yes. A three-month report and one figure are enough: cost per customer, month by month. If it cannot be calculated, that is already the answer. The second marker is whether creatives and audiences changed at all.

How long should a new contractor get before I judge?

Two weeks for first data, one to two months for sound conclusions. Under two weeks is noise; over two months with no movement is no longer algorithm learning.

They blame seasonality. How do I verify that?

Compare the same period last year and check whether intermediate metrics fell alongside sales. If clicks and impressions held steady while sales dropped, the issue is the fit between traffic and offer.
